I found vdo vision black for everything but speedo
Any recommendations on a mechanical replacement that matches ?

Suggest you just get the electrical speed transducer and use the digital VDO Vision Series . (No nasty cable to break and get messed up, plus you can adjust to exact GPS speed).

I think the OPs issue is that VDO Vision is (sadly) no longer available..
